A global top-20 pharmaceutical company had implemented Veeva Vault RIM as their regulatory information management platform several years prior. The Approach
DnXT was engaged to lead a comprehensive 12-week Phase I modernization project focused on analysis, strategy development, and detailed design. The engagement utilized a 3.5 FTE team including a Solution Lead/Business Analyst, Program Manager, Veeva Configurator, and Data Analyst/Business Analyst.
The project was structured around three parallel workstreams: Security Model Redesign, Submission Wizard Enablement, and Process Optimization. This approach allowed the team to address the organization's most critical modernization needs simultaneously while ensuring all workstreams remained aligned.
DnXT's methodology included 24 structured workshops conducted over the 12-week period, with two 2-hour sessions per week involving the client's business subject matter experts, IT stakeholders, and executive leadership. This intensive workshop schedule ensured continuous stakeholder engagement and rapid validation of design decisions.
The project progressed through three distinct phases:
Phase 1 (Weeks 1-4): Discovery & Current State Analysis - The team extracted existing security configurations, documented current workflows, and conducted stakeholder interviews to identify operational pain points and business requirements.
Phase 2 (Weeks 5-8): Design & Documentation - Based on discovery findings, the team designed the new security model architecture, developed submission wizard configuration specifications, and created a comprehensive data remediation approach.
Phase 3 (Weeks 9-12): Validation & Finalization - The final phase focused on stakeholder validation workshops, incorporating feedback, securing executive sign-off, and preparing detailed specifications for Phase II implementation.
